The operational challenge

Store and online teams must make order commitments from the same understanding of sellable and already-reserved stock.

People and information

The inventory owner defines availability by product and location. Inputs include stock movements, reservations, accepted orders, returns and fulfilment events. Customer service owns the customer decision when the original order cannot be supplied.

How the workflow could work

Reconcile product identifiers and current stock, apply the agreed reservation rules and record the allocation against the order. Route shortages for review before committing fulfilment. Record dispatch or cancellation and release reservations only through the agreed status transition.

Ownership and exceptions

A delayed stock feed leaves availability uncertain. A returned item stays outside sellable stock until its condition is accepted. Simultaneous claims on the last unit go to the allocation rule or inventory owner; customer service authorizes a substitution or refund where required.

A useful first evaluation

Reconcile one product range across one store and one online channel. Replay a simultaneous order, cancelled reservation and damaged return. Compare the resulting stock movements with the accepted inventory record. Deliver an availability definition and an order-linked exception queue.

Define the baseline

Baseline oversold orders divided by accepted orders, stock differences by product and location, and time from shortage detection to customer resolution. Use the same channels and cutoff, and retain cancelled orders in the relevant counts. Measures are agreed pilot criteria, not promised sales or fulfilment gains.
